Shepherd App is a church management system built with n8n and Airtable. It handles volunteer coordination, event management, member communications, and giving tracking, all without any software licensing costs. THE CHALLENGE Traditional church management solutions like Planning Center or Breeze cost $500-2,000 per year. A small church of about 150 members needed volunteer scheduling, event management, a member directory, service notifications, and giving tracking without that budget. SOLUTION ARCHITECTURE Airtable serves as the single source of truth for members, volunteer availability, events and services, giving records, and service assignments. n8n handles the automation layer, running workflows for volunteer reminders, event notifications, member communications, data sync, and report generation. Different interfaces serve different users: a Google Form for volunteer availability, Slack for member announcements, and Airtable directly for leadership. CORE FEATURES Volunteer management checks availability in Airtable weekly, matches volunteers to needed roles, updates the assignment table, and sends a Slack notification to each volunteer. Event planning keeps a centralized event database with volunteer role assignments, automated reminders at one week, one day, and one hour out, attendance tracking, and post-event report generation. Member communications cover service announcements via Slack, prayer request coordination, a member directory, birthday tracking, and newcomer follow-up. Giving tracking uses a Google Form for manual entry, giving reports by member, tax receipt generation, and trend analysis. EXAMPLE AUTOMATIONS A weekly volunteer reminder runs every Monday morning, pulls that week's assignments from Airtable, groups them by volunteer, and sends each person a Slack message with their role, time, and a confirmation button. A new member welcome workflow triggers on a signup form submission, creates an Airtable record, sends a welcome message, adds the person to the Slack channel, assigns a mentor, and schedules a one-week follow-up. An event reminder cascade notifies needed volunteers two weeks out, confirms acceptances one week out, sends a final reminder one day out, and follows up after the event with a thank-you message, attendance update, and report. COST ANALYSIS Before, the church spent about $1,320 per year across Planning Center, Slack, and Google Workspace. After moving to n8n (self-hosted, free) and Airtable's free tier while keeping Google Workspace, the annual cost dropped to about $120, a 91% reduction. IMPACT Before this system, volunteer coordination happened over unreliable email threads, event planning was scattered across spreadsheets, there was no real communications system, and manual coordination ate 20+ hours a week. After launch, volunteer assignment is automated, events are centrally managed, communications are consistent, and maintenance takes 2-3 hours a week. Volunteer confirmation rates rose from about 60% to 85%, event attendance improved, volunteer participation grew about 40%, and software costs dropped to zero. LESSONS LEARNED Start with the data model and build the Airtable schema carefully. Automate repetitive tasks first since they save the most time. Choose reliable platforms — the n8n plus Airtable combination is rock-solid. Document workflows so the team understands the logic. Iterate with real users since requirements emerge through actual use. SCALABILITY This system works well for small churches (50-200 people) and remains workable for medium churches (200-500). Very large churches (500+) would likely need a more robust dedicated platform. The n8n and Airtable combination comfortably scales to thousands of records and hundreds of workflows without performance issues.
